Why host a speaker?

I recently went over why seminar speakers might give a talk.  Now, the flipside:

What is to be gained by inviting and hosting a seminar speaker?

There are institutional advantages to running a seminar series: to promote an intellectual atmosphere in a department, build a diversity of viewpoints, train students and keep everybody current. However, when an individual person or laboratory decides to host a particular guest speaker, there are other primary motives at work.

Here is a non-exclusive list of goals of hosts, that could explain why certain speakers are picked for a seminar series.

Schmoozing for a postdoc.  I think this is the main reason that speakers are invited. Grad students want to be able to land a postdoc, and PIs want their students to land postdocs. Bringing in potential postdoc mentors to build relationships with graduate students is an old tradition.

Hang out with your intellectual hero.  There’s something special about academically famous people in your field. The chance to visit just have a coffee with, say, Bert Hölldobler or Dan Janzen would be mighty darn cool. When I was in grad school, one person I invited was Ivette Perfecto. My main motivation was because because her science is just so darn awesome, and the chance to hang out with her was tremendous.

Quality time with a friend. Wouldn’t it good to see an old pal you haven’t seen for a while, and catch up on what work they’ve been doing?

Being an alpha. Hosts could invite junior speakers in their same field which are sure to be flattering of their more esteemed hosts whom they are visiting.

Be a beta. Hosts could invite senior researchers in their field, upon whose feet they may grovel. How is this different from hanging out with your hero? Betas are looking for status and opportunity, while it’s also possible to invite someone for less careerist motives.

Develop the career of another scientist. It could be that you just want to give an a good experience to a junior scientist who does good work, who could stand to benefit from giving an invited seminar.

Work with a collaborator. Some work is a lot easier, or more effective, when you’re in the same room, rather than using various methods of remote communication. Why not bring your collaborator out on the department’s dime?

Build a culture of inclusiveness. It’s no accident that most visiting speakers that I invite to my university’s lecture series are early career women, often with an international background or from underrepresented groups. This helps promote the careers of these scientists who are at a structural disadvantage because of biases in the system. An even stronger motivation, from my standpoint, is that these speakers are inspirational role models for our students, most of whom are minority women. I can talk about a commitment to diversity until my white face turns blue, but the fact of who I am speaks more than my words. Regular exposure to the experiences of senior doctoral students, postdocs, and junior faculty who have backgrounds not so different from my own students are critical. This isn’t the only factor involved in extending an invitation, but it’s a big one for myself and others at my institution.

Trade favors.  Bringing a speaker out might be to make someone owe you a favor or a way to repay a favor. This could be to help out someone’s postdoc, or help out someone with a shaky tenure case who could use a bit of external validation. This might sound like a silly motive, but not without precedent. Once, when I was organizing a symposium, someone asked me for a speaking slot, and if I did this favor, this person said that I would be invited for the seminar series.

Show grad students a variety of career options. The flawed default mode in many universities is that moving onto an R1 faculty position is the natural and expected progression after grad school. However, the majority of Ph.D. recipients don’t go this route. Inviting people who work in industry, NGOs, and governmental agencies can help broaden perspectives.  Also, of course, you could invite a researchers based out of a teaching institution. This will definitely widen the job horizons of grad students.

Entertainment value. Some people are invited because they’re known for giving a really great talk, will fill the house, and will bring not only reflected praise on the hosts but also a good time.

Learning science. Some people actually invite seminar speakers because they want to learn about the science that’s being done by the guest.

Hittin’ the lecture circuit

Over the next couple weeks, my show is going on the road!

No tickets required. I am likely to entertain, and there’s a good chance of some enlightenment. There’ll be fun natural history, big questions, medium-sized answers, and a refutation of dogma.

It’s not frequent that a person from a teaching-focused university, like myself, ends up getting invited to give a talk at an R1 institution. It’s not a freak of nature or anything like that either. But if you look at the roster of speakers in most seminar series, it’s usually a roll call of other research universities. So, when you see the roster of the departments hosting me, it tends to look something like this:

If you think that’s self-deprecating humor or some kind of dig at myself, please look in the mirror. Because Moab rocks. I love being from (the metaphorical) Moab. Clearly, Moab is the outlier, just like California State University Dominguez Hills is an outlier among Stanford, UMass, and the University of Vermont. That’s not a bad thing; I think it’s wonderful.

I just read something written by a professor who just left her job at an R1 university for a job at a Liberal Arts College, in order to solve a 2-body problem, and she is still settling into the new job:

I am learning that folks still define themselves as researchers here.

This shows that there is still plenty of work to be done, when a researcher shows up on campus and doesn’t even realize that her own colleagues are also researchers, and perceive of themselves that way!

One of these days, perhaps, it won’t be so surprising that tenure-track faculty at colleges and universities see themselves as researchers, and that the broader community will recognize the same. The more they invite me, and other research-oriented faculty from teaching institutions, to seminars at R1 universities, this fact should become self-evident to grad students before they leave grad school.

If universities aren’t inviting research-active faculty from teaching institutions as a part of their seminar series, then they are only perpetuating the misrepresentation of the status quo in higher education.

But for the moment, these invites are uncommon, and it provides an extraordinary opportunity to show folks what kind of research happens at my university. I’m excited for the trip because it’s going to blow some folks away how badass my stuff is, and how many of them won’t even see it coming.

I’ve got my work cut out for me, because whether I like it or not, I’m representing a whole class of researchers who do great work in teaching institutions. Even after I give a kickass talk, it’s inevitable that at least a few people will think that I’m punching above my weight. But if I go in with that kind of attitude, then that would only reinforce the false notion that I might have a chip on my shoulder about not coming from a research institution. Am I conscious of the issues face by researchers in teaching institutions and how we are perceived? Of course I am – I started a whole blog about it!

So, I’m just visiting to have fun, hang out with fellow biologists, share what I can, and learn what I can. And if you’re on the front range or on the toenail of the Florida panhandle, then maybe we can chat about your stuff, frontiers in the community ecology of rainforests, and, of course, ants.

Why give a seminar?

What is the purpose of an invited seminar?

Everybody wants to give a great seminar. But when the speaker gives the talk, what is the purpose or goal of the talk? What is the speaker trying to accomplish?

The purposes of dissertation defenses and job talks are obvious. However, whenever an invited speaker comes to give a seminar as a part of seminar series, the speaker could show up with many different kinds of priorities and purposes. We all have a variety of motivations that are context-dependent. Visiting speakers have overt and tacit messages that they have designed to be delivered in their slightly-less-than-an-hour timeslots.

Here is a classification of the non-exclusive goals that speakers might seek to accomplish in a seminar.

Build a reputation as an important scholar.  Seminars can be used to help the speakers grow the perception that they, and their work, are important. To some extent the invitation to give the seminar itself is a validation, but the delivery of the talk is required to cement that validation and help people spread work.

Being an alpha.  Some speakers know that they don’t need to build their reputation, but they can use the time allotted to them in a seminar to assert their dominant status. These talks might be used to stake out territory of interest to people working in the institution sponsoring the visit.

Be a beta. If the visiting speakers were invited by more prestigious research groups, then the speakers might choose to demonstrate behavioral submissiveness to the dominant hosts.

Bask in one’s legacy.  Some speakers don’t want to say anything particularly new, but want to use the time to provide an overview of the major accomplishments that have been made over a successful career.

Promote students and postdocs.  Seminar speakers are often invited to be the schmoozed, but they also can use seminars to promote the work of the members of their own labs. These kinds of talks heavily feature the roles of lab members in work presented in the talk.

Be entertaining and have fun.  Some talks are designed to entertain the audience rather than inform. Moreover, the speaker could be giving the talk just for the fun of it.

Show off smarts.  On some occasions, the speakers just want to show off how smart they are. This is likely to involve a number of obscure details that the audience wouldn’t want to bother understanding.

Not embarrass oneself.  The imposter syndrome is well described in academia and speakers might not recognize that they are up to the task or are worthy of an invited talk. Other speakers might feel great about their science but are not sure that they can give a great talk. So, just getting through the talk without screwing up might be a goal of its own.

Build collaborations.  When scholars visit one another’s institutions, the social context and resource access can facilitate collaborations more readily than what might occur at a professional conference. The seminar might be constructed to demonstrate opportunities where collaborations could be most fruitful.

Recruit students or postdocs.  Faculty should always be on the lookout for motivated and talented future lab members. If there are potential recruits in the audience, the talk could serve not only as inspiration but also communicate clear possibilities for exciting student projects.

Give a lesson or advocate for an approach to how science is done.  Oftentimes, seminars are most interesting not because of what was learned, but because the person presenting the work explained their rationale for choosing their experiments and provided arguments for the effectiveness of their approach to doing science. Speakers might choose to use their talk to give a lesson about more abstract ideas about the best ways to do science.

Argue for or against a pet theory, or shape the future of the field. Speakers might not be so heavily focused on their own findings, but instead use the seminar to advocate for or against a broader theory or direction for the field.

Pick an unnecessary argument.  Some people are inherently antagonistic. They might think so strongly that the advance of knowledge emerges from arguments among academics, that they pick arguments and intentionally say controversial things to get the ball rolling on arguments.

Be cool.  Some people need to show that what they are doing is cool. Obviously this purpose could overlap with other purposes, such as building a reputation or having fun. But sometimes, being cool is most important.

Inspire a new generation of scientists. Some speakers design their seminars specifically to be inspiration for the grad students in the audience. They might not be working hard to market their own ideas, or promote themselves, but to provide guidance for the junior scientists.

Actually give a science lesson.  This might sound crazy, but some people design their talks so that they are giving a lesson about their own scientific research so that people can understand more about the world.

And that’s it for the list.

So, what are my priorities in giving a talk? I’m all for everybody having fun. If someone in the audience sees potential for collaboration, then that would be really cool. I make sure that my students get appropriate credit when due, and I highlight the fact that my lab is an undergrad-run operation. I also want the grad students there to see what I’m doing and realize that a job at a teaching institution is compatible with mighty awesome research. Of course, I really do want people to learn a bunch about the topic of the seminar, and more generally I like to make the case that we need to change how we do science. (For example, in my next batch of upcoming seminars, I argue that orthodox ideas often are nonsensical and not well supported, and my whole talk is built around one of those ideas.)

And, I’d be dishonest if I ignored the fact that giving a kickass talk makes one look good in the professional arena, which has practical long-term career advantages. It’s all a part of the dumb sociological game in science. While we can pretend to transcend the game, we are on the game board whether we like it or not.

The conflict-cooperation model of faculty-admin relations, Part 3: How our universities run like social insect colonies

With the understanding that we are social animals and that principles of behavioral ecology for social groups can apply to us*, let’s look at six relevant concepts from ant societies.

1. Workers are in charge of ant colonies; faculty are in charge of universities. The stereotypical, and false, model of ant colonies is that they’re run by the queen. In fact, workers are the ones that are collectively running the show. The queen is the factory that produces eggs, but the workers actually benefit more from the reproduction of the queen than the queen herself (in terms of raw genetic relatedness). A queen is as much a slave of her own offspring than she is the leader of a band of her daughters. I’ll spare you the social insect lesson in detail, but the upshot is that most colony-level decisions are made collectively among the workers and the queen has little to no say in the matter. The queen is just along for the ride, and her life can be truly at risk if she doesn’t lay the right kind of eggs (by using the wrong sperm, or choosing to not use sperm at all). In universities, professors run the show, even when there is little true faculty governance. Even with a heavy-handed administration, we faculty control what happens. The best that admins can do is provide, or remove, incentives for particular activities. Regardless, faculty will do as they please. The good administrators recognize this fact and work within its bounds.

2. Limited resources affect how ant colonies compete with one another; limited resources predict how universities compete with one another. From the perspective of admins, universities are competing with one another for status and funding. Colonies under extreme resource limitation allocate their resources very differently than those that are not those limitations. Unpredictability of resources also affect allocation decisions. The way in which colonies compete with one another is structured by the ways in which resources are limiting.

3. Workers and queens have different interests in how the ant colony invests resources; admins and faculty have different interests in investing resources. It’s a longer story, but the upshot is that workers want different things than the queen. That’s a textbook conflict of interest, though slightly overgeneralized. (Find your local social insect biologist for a longer lesson.)

To make this messier, the workers themselves may not even be closely related to one another, because queens often mate with multiple males and colonies can have multiple queens. Many social insect colonies have behavioral bedlam at their core, with torn allegiances, nepotism, assassinations, and workers policing one another to make sure that they don’t cheat. The harmonious work-together-for-a-common-cause is a thin veneer that disappears once you start watching carefully.

In a university, faculty often have interest interests or agendas for resource allocation, so they can’t all agree. If the faculty can’t organize in a common agenda, then the administrative agenda is often the one that wins. When faculty with conflicting agendas can agree on shared priorities and can communicate these, they have a chance at winning in a conflict over resource allocation, if unified. When faculty are divided, then the ones who win are those whose priorities are consonant with the administration.

4. In ant colonies, the queen controls the productivity of the colony, but the workers have ability to shape that productivity; In universities, admins distribute funds but faculty members are the ones that make those funds go to work. Queens can control the ratio of male eggs and female eggs that she lays. The workers then can choose to help those eggs grow, or eat them. Likewise, administrators can spend all kinds of money on useless initiatives, but they will go to waste if they’re not useful to faculty.

5. While there is conflict in ant colonies and in universities, there is plenty of cooperation. By banding together in a colony, the fitness of any single individual is much greater than it would be if they were on their own. Colonies that don’t effectively work together have lower fitness, and then everybody would be worse off. Wise administrators will recognize that providing faculty with the resources that individuals need to be successful will contribute to higher levels of productivity at the level of the organization. Wise faculty members will recognize that flexibility in using the resources available from administrators, even if not efficiently allocated, is better than intransigence.

6. Developmental constraints have resulted in the exploitation of workers. Natural selection has favored the evolution of cooperation in ant colonies, however in “highly eusocial” groups that have worked cooperatively for a jazillion generations, there are likely to exist developmental canalizations and constraints that may result in workers that have no choice but to cooperate in a way that isn’t working in their best interests. If your mom creates you without ovaries, then well, you better help her reproduce, because otherwise you have no affect on your fitness whatsoever. (Note that this is not a fact that social insect researchers consider as often as they should.)

Likewise, universities have developed a system that exploits their workers that have little to no power to address inequitable distribution of resources. The conversion of teaching faculty into a caste of contingent employees without a voice in institutional governance has resulted in an excess of power in the administration that does not necessarily work in the best interest in the members of the community.

Efficient teaching: Getting metacognitive

I’ve built up a little speech that I make on the first day of class, after we’re done going over the syllabus and before we start the first lesson. It sounds something like this:

This semester, my goal is to teach you absolutely nothing.

If I do my job as well as possible, then I will not teach one single fact or concept. Instead, I will set up the circumstances for you to discover information on your own. You only really learn something if you discover it on your own. So, our classes will be set up so that you sort through and find information provided to you, to answer questions, and to go through experiences that enable you to make your own inferences and figure out concepts on your own. And you’ll be reading a lot outside class.

We learn better when we are conscious about the fact that we are learning, and when we are aware of the methods that we are using to learn. In other words, we need to study metacognitively. Cognition is what happens in your brain when you sort through things and learn. Megacognition is being cognitive about cognition.

Different kinds of facts and concepts are best learned in different ways. Lectures are pretty much the worst method for most concepts. When we do activities in this class, and when you are working on assignments, or solving problems on your own or in groups, these are designed for you to have a cognitive experience.

As you are going through your cognitive experience, it is useful to be mindful of the fact that you are having a cognitive experience. In other words, when you are solving a problem in a group, you should keep in mind that the process of solving this problem, itself, is provided so that there is something specific for you to learn and understand. When you are aware that there is a set of concepts tied to cognitive activities, that practice of metacognition will help you guide your cognitive processes towards the central question at hand.

If you wander through a maze without paying attention to your route, you may eventually get out, but it will be inefficient and probably unpleasant. However, if you are aware of the fact that you are in a maze, and you focus on the methods that you are using to get out of the maze, then you will not only get out of the maze more quickly but the process of solving the puzzle might be more fun as well.

This course has a route. We will discuss this route and there are lots of concepts that interconnect. However, if I show you a map of the maze, then you will be deprived the opportunity of truly learning the maze by building the map yourself. Don’t blindly study the concepts in this course, but be metacognitive in your approach to learning about the concepts and how they relate to each other. When you are working on a question or a problem, be sure to recognize specifically how, that your approach to studying is tied to the larger questions at hand.

You might have some classes in which you’re expected to write down notes from powerpoint during every lecture session. That won’t be happening here – we’re using our time together to interact and learn from one another and engage substantially with both the material and as a group. Metacognitively, you should be aware that this approach is not because I don’t like to lecture, but because the science of learning is unambiguous that we learn better when interacting and working in groups. Learning solitarily is lot more difficult, and learning by digesting notes from a lecture is inefficient. This may be different from the bulk of your classes, but I ask that you put some trust in me and that when your work is evaluated throughout the semester, that this approach will not only be fair but also provide you with a better opportunity to learn.

The measuring stick of how well I teach is not about my performance as a theater exercise, but how well you learn. I’m not talking about how well you do on an exam in this course — though that matters — I’m talking about what you know about this topic ten years from now. [for statistics] Do you fundamentally understand how a statistical test works, and what a p-value represents? Can you identify an experiment with solid design and can you create an experiment that isn’t pseudoreplicated? If you can’t do that ten years from now, then I will have failed. But to accomplish that goal, I need to choose ideas carefully because there are only so many topics that we can cover with such depth that they stick with you for a long time. I refuse to barrage you with information that you will soon forget, and instead I’m choosing to teach a small number of concepts, chosen carefully, that will stick with you well after this course is over.

I’m sorry to lecturing to you for so long about this. Hopefully, if I do my job well, I won’t do this much speaking again throughout the whole semester.

Among other consequences of this little speech, I’ve found that it reduces the number of students who are uncomfortable working in groups or who feel dopey when class doesn’t have lecture but has problems to be solved. How to get students to engage, especially in a larger room with more students, is a challenge for classroom management. How the tone is set on the first day goes a long way.

On the ethics of juggling job offers

The academic job market is tilted towards the side of the supplier. As any postdoc can tell you, there is way more supply than demand for professors (who are not employed as adjunct serfs). So, universities don’t need to give much leeway to job candidates. There’s always somebody good waiting in the wings, right?

As a job candidate, it is useful to remember that departments and universities have problems when a faculty search fails. Only a few candidates are interviewed – I’ve never heard of more than five. There is pressure on the department and dean to make sure that among these interviewees, a desirable candidate takes the job, because reopening the search is usually a mess for a variety of reasons.

Universities also know that good candidates may get multiple interviews, and multiple offers. They can’t give good candidates the leeway to get away, so candidates are usually given a brief window of time to come to a decision, in the midst of a long job season.

This results in a set of dilemmas in the realm of game theory reasoning. The stakes of bet-hedging, and how one regards a bird in the hand, are incredibly high.

Once you get a good job offer or offers, at what stage do you pull yourself from the job market? This presents set of logistical and ethical questions.

Let’s say you get a job offer from your dream job, the one that you are sure you want over all others. That’s a no-brainer. Once you sign a contract you can pull yourself from the other searches.

Let’s be clear: you should keep looking for a job until you have a signed contract. At some institutions, this could take days. At others, it can take months. However, without a signed contract, no matter what anybody might say, you don’t have a job. When campuses are in times of tight funding, the faculty line might get pulled in the gap between the email conversations and the presentation of an actual contract. I know of a few circumstances in which someone has received a job offer verbally or by email, but the contract never arrived because the position was pulled higher up the administrative line. This stuff actually does happen.

The dream job is a convegence of geography, institution type, and the specifics of the institution. This is a rarity. Let’s say you are offered a job that you foresee enjoying, but you also other jobs pending that you see as more attractive. What do you do?

Here are some possibilities:

  1. Ask for more time from the place offering you’re the job (useless)
  2. Pull yourself from other job searches when you commit verbally or by email (a little unwise)
  3. Pull yourself from other job searches when you sign a written contract (makes sense)
  4. Keep actively searching for a job even after you’ve signed a contract (not necessarily evil)

Let’s size up each these options in more detail.

If you ask for more time, that might actually result in less time. Once you hint that you need more time for a decision, your negotiating partner will want you to sign quickly. If you need more time for your spouse to size up the location, then that might be received differently, but all of this will happen on a short clock regardless of the circumstances. Keep in mind that you need to be negotiating the position (salary, startup, moving expenses, resources, reassigned time, and so on) after you receive an initial offer. These negotiations usually take a couple days, maybe a couple weeks at most.

You’re not going to see a formal contract until you’ve already committed to the job verbally or by email. When you do commit your intentions, it should be entirely clear to both you and the university that you are intending to take the job. Also, it should be clear that, without a contract, that you are unable to wholly commit 100%. For a full commitment, you should have a contract. You can say that you’re excited for the position, but the only tangible commitment on both sides is a signed contract.

As soon as you agree to take the job verbally, the folks offering you the job will be happier if you drop out of all other searches, because you might find and take a better job. However, unless you’ve been presented with a signed and legally binding contract, the other university should have no reasonable expectation for you to withdraw from searching for other jobs.

How badly should you feel if you verbally/email commit to Job X, and get a better offer for Job Y before the contract for Job X shows up? You shouldn’t feel too bad. The institution offering Job X can’t reasonably expect you to commit without a genuine contract. They can’t sue you, surely.

Here is a principle for the academic job search process: Don’t hold yourself to any ethical guidelines that are also not being followed by the academic institutions involved in the search. To hold yourself to higher ethical standards than the ones your prospective employers is unfair to you, and leaves you at a structural disadvantage in the job search and negotiation process.

If chair or dean makes an offer, and then the position is later pulled by an administrator higher up the line, then they’d feel badly that you didn’t get the job but there’s nothing that they or you could do about it. Likewise, if the institution doesn’t get you a contract, and you find a better job before they get you a contract, there’s nothing that they can do about it, and of course you should take the better job.

So, what do you do if you’ve already signed on the dotted line on your official legally binding contract, and then you find out that you have interviews – or offers – from other more potentially attractive jobs? This is where I think people have strong and differing opinions. For what it’s worth, here are my opinions, though I don’t hold strongly to them.

I think it’s important to honor a contract that has been signed. I also recognize that universities typically do not look out for the welfare of their employees any more than any other employer; this is especially true for adjuncts. Universities in the US, as a class, aren’t well known for having transparent and fair labor practices. So, professors need to look out for their own interests. (That’s why we many of us have joined together in the process of collective bargaining.)

When a contract is signed, you need to have complete and specific plans for carrying out the contract. This, however, does not preclude being involved in other job interviews. Interviewing for a job doesn’t mean that you’re breaking a contract. All different kinds of things can occur on an interview. If another university calls you out to interview, you do owe it to yourself, and your family, to work to find the best job for you. Interviewing for a job even though you’re committed to someone else for the next year isn’t dishonest, unless you choose to be dishonest in the process.

Why would you go on an interview for a job at University Y if you’ve already committed to a different job at University X? Here are some things to consider. First, you only signed a contract for a single year of employment with University X. In some cases, University Y might wait a year for you if they really like you; you won’t know this unless you interview. Second, if you do get a job offer from University Y, you could indicate to them that you need to work out your relationship with University X. Then, if you approach you University X and told them that you plan to leave for University Y after one year, I am mighty confident that they would release you from your contract. Especially in the sciences, which involves startup expenses, why waste the funds on someone who is guaranteed to leave in a year? They would be downright bothered if not mad, but it’s an option available to you. I’ve been on the nasty end of the stick when it comes to university employment practices, and have seen all kinds of even worse stuff. So I’m relatively inured to the idea that someone might not choose to announce a brief term of employment before starting.

I don’t think I’d be happy telling one job that I want out of a contract once I’ve gotten a better offer, but I’ve also never been in the position in which I’ve chosen an acceptable job, and then got an offer for one that is much better for myself and my family. If I do ever move on to a different job than the one that I’m in, then I’m quite sure that when I sign a contract, that’s probably a job I’ll keep until retirement. But, my circumstances are different from a postdoc or young assistant professor with different needs.

When I’m on a search committee at University X, it’s my job to figure out if a job candidate really wants to work there for at least a decade. If the person doesn’t, then they probably aren’t a good choice.

It’s stuff like this that leads search committees from non-highly-ranked institutions to be wary of applications from awesome job candidates. Nobody wants to waste an interview slot on a person who is likely to get a better offer elsewhere. This is why “fit” matters so much in the application vetting process – because you want to pick someone who will build their career at a place, because a talented experienced professor on a particular campus is very valuable to the students and the institution as a whole.

So, this isn’t an advice post. It’s simply a reflection on the different ways that one can handle the prospect of getting multiple job offers. I’m not an ethicist by training, and morals are quite different from ethics. So, your mileage may vary.

Stop using “silverback” to describe scientists. It’s sexist.

Some people have taken to referring to influential senior scientists as “silverbacks.”

This practice should stop.

I’m writing this at a scientific conference, and I’ve heard it several times in independent contexts, in a non-ironic use. I also heard this term at the last three conferences I’ve attended in the last few years by both European and North American researchers. I’ve learned that at least one university has a lecture series called the “silverback” sessions.

I don’t know the specific origin of the term, or when it emerged as a regular term of use. Regardless, I don’t like it.

For those unaware of the behavioral ecology of non-human apes, a “silverback” is an older, large-bodied and behaviorally dominant male gorilla, characterized by silver fur on its back. With respect to at least certain aspects of a social group of gorillas, silverbacks are in charge. Their dominant status emerges from their age, size, interactions with others, experience and ability to advance in the social network of their group.

What’s the problem with the use of the term “silverback?” I don’t have a problem with the practice of using analogies from the behavior of other species to be applied to our own, as long as they’re appropriate.

Labeling influential senior scientists as “silverbacks” is a bad idea for one big reason:

It is sexist.

Female gorillas are never silverbacks. By using the term “silverback” to as a synonym for “influential senior scientist,” one is implying that women are not, or cannot become, influential senior scientists.

This objection isn’t about political correctness. It’s about recognizing the influential women in our midst, and showing respect for them. (Most people with issues about so-called political correctness are those who have trouble showing respect for others.)

What can we do? Join me in calling out the sexism of this word when it gets used. If you hear it in conversation, perhaps you could mention that you don’t think it’s a good use of the term because it excludes women?

(Most of my contemporary scientific heroes are women, after all.)

I’m a less-influential not-that-senior scientist, so I’m not in the best position to bring this issue to the forefront. Maybe we can bring this up with some big-time men and women to take up this issue?

Making the telephone less annoying

The phone has no respect for your time. Other means of communication happen on your own terms, but this only happens with the phone if you ignore it.

Email is only reliable when the reply is important to the recipient. If it’s not important to the recipient, then it goes on the backburner, and may slowly carbonize.

You can email about some convoluted topics, but the email can be used for the sole purpose of scheduling a two-minute phone conversation. A scheduled phone conversation can make the phone less annoying.

Here are a couple scenarios in which the phone can easily trump email or texting.

A: Last month, I got a phone call from a colleague in another department, who I have not yet met, about some university service. We chatted for about five minutes. If we even came close to having the same conversation over email, it would have taken 30 minutes of back-and-forth typing and I wouldn’t have even come close to establishing the working rapport that happened in the conversation.

B: You can harness the dislike of the phone to work in your favor. Use the phone to avoid unnecessary interactions. Students will make all kinds of imprudent requests by email, that they’d never dare do so in person or over the phone. When this happens, email back one sentence: if you’d like to discuss this give me a phone call during my office hours. They probably won’t call or drop by. But if they do, it’s easier than the email. If you need to respond to this request with substance promptly, then you can call the student. Their phone number is on record. They probably won’t pick up because they don’t know the number, and then you leave a voice mail and you’re done. That’s faster than crafting an email that has the balance of politeness, concern, and firmness that you need to portray when responding to a peevish request in writing.

Caveat: do not leave a voice mail for me, unless I already contacted you and asked for something specific that requires a voice mail.

The elevator pitch: more harm than good?

There’s lots of advice out there that scientists need an elevator pitch.

What are the properties of a good elevator pitch, other than its brevity? It shows:

  • focus without appearing myopic
  • prospects for cool discoveries
  • specific and broadly applicable relevance beyond your study system

So, do all scientists really need one? Do I really have to have one? Several years ago I lost it. I haven’t been able to find it. I’ve unsuccessfully tried to come up with a good one.

The best I’ve got is: Ants are really cool. Even if you’re crazy and you don’t think they’re cool, then by looking carefully at ants in one incredibly diverse patch of forest, I am figuring out a whole bunch of new stuff about ecology. And behavior.

Clearly, that’s a sucky elevator pitch.

It’s especially sucky because then my listener will ask, “what new stuff?” I have several different answers, each of which is a pitch unto itself. If I narrow it down, though, then it doesn’t represent what I do. Does this mean that I’m a failure because I’m unfocused? Or because I can’t communicate it effectively in a couple sentences? If my lab isn’t a failure, then am I failing at marketing? One or more of those statements are probably true.

Let’s put this in context.

You might first think of a certain person when asked to name an accomplished ant biologist. In case you didn’t know, the myrmecologists’ myrmecologist is Bert Hölldobler. I haven’t asked him what his elevator talk would be. (When I’ve crossed paths with him at meetings, I have been reluctant to disturb him. Even when he’s two chairs down from me having a beer. I had a similar feeling when I walked past John C. Reilly when I was out to lunch last month. I wouldn’t want to disturb his pleasant lunch by getting all excited that I saw him, though it’s moderately exciting, like finding a bird far outside its range or or stumbling on a Leptogenys colony in your field site. I might have friends who collaborate with him or work in his lab, but still, he’s frickin’ Bert Hölldobler. I’m pleased to retain some awe in his presence.)

By all accounts, Bert is great. I bet he has a cracking elevator speech, but if he does, could it encompass all of his main questions and goals? If so, that’s got to be an amazing speech. I would think it’d be hard to get beyond “cool stuff about ants” if I were in his shoes. Then again, nobody can fill Bert’s shoes. Still, take at look at what he’s done and try to construct a good elevator speech that fits the characteristics of a model elevator pitch. Can you do better than, [assuming Bert’s German accent] “I am discovering everything cool about ants that is known to humanity.” I think cell/molecular types would have the same trouble with Sydney Brenner, though that’s far from my realm.

Of course, in scientific contexts Bert Hölldobler doesn’t need an elevator speech, because he’s Bert Hölldobler. He just has to bust it out when visiting the National Academies, hobnobbing with folks in very different disciplines. Perhaps he could use it backstage with Ringo Starr, dancing with Michelle Obama, or at a baccarat table with a Jonathan Goldsmith.

Perhaps anybody who doesn’t attain Hölldobler-like status needs to have an elevator pitch. If you don’t aggregate a crowd of politely fawning admirers when you walk around a conference, then it’s your duty.

Clearly, grad students, postdocs and junior faculty members need to have an elevator talk. I apparently do have one too, because I’m called on task to produce it on a regular basis. Its characteristics do not fit the model elevator speech. On the spot, I do one of two things: I mention the one very specific thing I’m doing right now, which is exciting to me at the moment. Or, I say I work on all kinds of ecological questions involving litter-dwelling ants in this one rainforest in Costa Rica. These are both horrible, but it’s what I do.

And you know what: I embrace the lack of an elevator pitch. The broadness of the pitch itself defines my approach to science, in both its positives and negatives.

If you work on too many things, then people will say that you can’t get stuff done for lack of focus, that if you’re a jack of all trades then you can be a master of none. Go ahead and say that about Charles Darwin, Dan Janzen, or Bert Hölldobler. Did Leonardo DaVinci have an elevator speech?  Would it be wrong to model one’s approach to science after these folks?

These scientists had the goal of solving the problems that were in their paths, which resulted in sinuous journeys far from their starting points. Some problems were more persistent, and more fertile, than others. They probably were working on a variety of questions at the same time.

Are we training new scientists to use the elevator speech to define their research trajectories? Or are we just using it as a marketing tool? I hope it’s the latter. Use your elevator pitch with caution, because if you repeat something long enough, it becomes a part of you.

While playing around with ants, I’ve seen plenty weird stuff. Many things don’t make any sense to me at all, and defy any overt explanation. Such things usually are distant from what I am working on at the time, and all of them are out of sight from my dissertation elevator pitch. But, if I am equipped to tackle it, I’m all over it. If I’m not equipped, I might try anyway.

As a scientist at a teaching institution, I’ve had the freedom to work on whatever I want. Any worries about quantity or quality of research, or funding, are those that I impose on myself. So, I have the latitude to figure out weird stuff. Once I got over the notion that I didn’t have to run a unified research “program,” but could just do any ol’ research that I felt like doing, things got fun, and I’ve been doing better science. While working on weird stuff, I stumble on another weird thing and I get to work on that.

Weird stuff about ants isn’t an elevator pitch, but it is what propels my research program.

If I can encapsulate all of the major questions that I have in my brain at a moment, what does that say about my vision of the world and what I am trying to learn? We have enough scientists who spend their careers mining small corners of existence to increase the pool of knowledge. If you’re trying to describe and cure a disease, that’s probably a good idea.

If you’re doing basic research to explain how the world works, doing research that fits the model elevator pitch can be a trap. I suggest that the biggest discoveries happen when scientists go out of the prescribed lines of their elevator pitch and do something different. I do suppose if you’re funding a big lab, this approach makes it harder to keep the money train rolling.

Especially when communication becomes limited to 140 characters, or a few sentences, I often see junior scientists confusing their specific aims with a statement of research goals or a statement of purpose.

By all means, have an elevator pitch. But, please, let it describe what you’re doing right now, not your professional identity. You are more than a brand.

Build your elevator pitch, but don’t be limited by your own hype.
